So how do leaders make sure those conversations don't just end up in awkward silences, defensiveness, or worse, no change at all. First off, To go in with the right mindset.
The goal isn't to win the argument or lay down the law. It's to open up a conversation that leads to understanding and improvement. If your energy is, I'm here to fix you, people are going to shut down. But if it's, I'm here because I care about your success and I want to work through this together. That shifts the energy in the room.

And speaking of emotions, one thing that makes a huge difference is how leaders regulate their own reactions.
